That is how Josh Fairbairn, founder and CEO of Morpho, describes the difference between what most manufacturers do and what his company tries to do. It is a distinction that sounds simple but shapes every decision Morpho makes.

Morpho is a product design and contract manufacturing company in Hong Kong, with manufacturing operations across mainland China, with 14 years of experience helping founders bring hardware products to market. In that time, the company has worked on more than 2,000 products, from early concept through mass production and shipping. Josh Fairbairn built the business after a failed crowdfunding campaign of his own, where he learned the hard way that having an idea and having a product are two very different things.

The core of what Morpho does is navigating the difficult middle between concept and mass production. That is where most hardware products fail, and it is where the company has built its expertise.

The Difference Between Executing and Protecting

A factory takes an order. A manufacturing partner has a responsibility.

When a funded founder comes to a factory with files and a brief, the factory produces what it is asked to produce. If the design has problems, it will still run. If tolerances are wrong, it will still manufacture. If the engineering assumptions do not survive contact with mass production, founders find out when they are staring at a container of units that do not work.

“The factory will make whatever you ask for,” Fairbairn says. “We are here to make sure what you are asking for is actually the right thing.”

That distinction shapes how Morpho approaches every project. The goal is not just to execute. It is to protect the product from the decisions that will kill it.

Component Control Method: Building the Foundation Years Before Production

The quality of a finished product is determined long before assembly begins.

Morpho purchases critical components directly from qualified suppliers with whom the company has built relationships over years. These are not transactional relationships. Morpho knows the quality of work each supplier produces, the reliability of their timelines, and their pricing structure before a project starts. That knowledge comes from years of working together, which means fewer surprises when production begins.

Before any component reaches an assembly line, it is individually inspected. This is part of what Morpho calls the Component Control Method, a systematic approach to ensuring that what goes into a product is what was specified.

The goal is straightforward: what leaves the factory should match what was designed. That does not happen by accident. It happens because someone checked.

Quality Engineered at the Beginning

Most founders think quality is something you verify at the end of production while Morpho defines a quality standard document for every product before tooling begins. 

This document sets tolerances, inspection methods, and defect categories at a point where changes are still affordable. Once tooling is committed, those decisions are locked in and expensive to revisit. A design that looks correct in a prototype often encounters the realities of mass production: injection molding requires different geometry than hand-assembly, tolerances stack differently at scale, materials behave differently in automated processes.

The real work happens before a single unit is produced.

“Quality is something you engineer in at the beginning,” Fairbairn says. “Not at the end of the manufacturing process.”

This approach requires telling founders the truth about their designs early, even when it is not what they want to hear. Morpho has seen founders spend hundreds of thousands of dollars on beautiful renderings that could not be manufactured. Pretty pictures do not have tolerances, a DFM file does.

 

Why Systems Matter More Than Heroes

Consistency across 2,000 products does not come from finding the right people. It comes from building systems that do not depend on any single person.

Over 14 years, Morpho has learned that the founders who succeed are not the ones with the best ideas. They are the ones who understand what it takes to deliver on those ideas at scale. That requires process discipline, documentation, and checks at every stage of production.

The companies that win in hardware are the ones that build the infrastructure to support quality at scale. Not just a facility. Not just equipment. The systems that make consistency possible across different products, different teams, and different years.
